The problem with a black and white photo is there are only so many shades of gray available. It does help to keep the maximum number of colors low.
Also, make sure your image is small! Have the pixel size (width/height) no larger than the expected number of stitches. That is, if you wish to do it on 18 count and be about 8 X 10, then the pixel count should be about 144 X 180. Visually, that is a small image, especially if you are using 1024 X 768 (or such) resolution on your monitor. It has to be this way. You get the best conversions if the software is converting 1 pixel to 1 stitch!
One other point, your image may be too busy. The bicycle may be difficult to handle. Remember that a conversion does no backstitching or fractionals. It only does full cross stitches.
